I would assumme then you don't need pallets sometimes, as that would require different packaging in terms of 6-packs etc. than B2C orders by your warehouse? Or how have you solved this?

RETAIL OPERATIONS AND ORDER MANAGEMENT

Okay, we are growing heavily on our B2B / Retail Business. And we are getting overwhelmed by the manual work required.

Essentially, we are doing ~20 B2B orders on average weekly, with some being several pallets and others being a smaller package. It ranges from ~40.000 EUR orders to ~1.000 EUR orders.

However, we are currently managing this through our Shopify back-end, then sending it to a B2C focused warehouse, and then doing invoices in our back-end finance system. Very inefficient, highly prone to errors. We also currently have a full-time hire only handling this, which is just way too much salary for this process.

How do others here handle this process? Any system your are using? Any learnings? What is resources spent on managing orders?

And I think they need a bit of a treat. Therefore, we are going to build a really cool “Founder Survival” box that we will send out to 50 top-cool founders within Europe.

The box will of course contain some Scandinavian Biolabs goodies - but hair is not the only thing that has a hard time with Founders. It could be supplements, water bottles, vouchers for a cool tool or someyhing else that makes life just that tiny bit better.

Okay, got it - I think also that it is geneally hard to get an agency for less than 5k eur a month. However, I would expect many more creatives delivered at that cost. The spend management on Meta should not be difficukt, with google being much more technical.

5 statics every two weeks is very low IMO. Just checked a recent offer we got and that was list price of 6.500 pounds monthly for 6xUGC ads(3 concepts), 6x statics (3 concepts) and 4x short-form video ads (2 concepts, 2 variations).

I would 100% rec. in-house creative production. We have 1 videoeditor / videographer, 1 creative strategist, 2 graphic designers and a couple of freelancers, + a shared studio.

In case someone needs an amazon person for starting up, we have offboarded our Amazon Lead in December, because we switched to above agency.

He is extremely competent at getting everything up and running, and scaled our Amazon channel to ~150k monthly sales.

We just needed more firepower after that, and have a lot of complexity in our product pages that was impossible to manage for 1 person, so we had to restructure to an agency for the next scaling step.

We have +50% average 2nd purchase within 12 months across our portfolio, but that is massively driven by subscription.

1) implement subscription (when people cancel, it is easier to get a reason)
2) understand if people are using it correctly / enough - what drives their consumption?
3) understand why they bought it - maybe massage oils are bought for special occasions that don’t happen regularly for a lot of people. If so, it is hard to expect them to purchase regularly
4) ensure they sign up to newsletters when they buy
5) create post purchase content that ensures usage - e.g. massaging tips, do’s and dont’s, purchase reminders, interviews with massage therapists, benefits of massaging

Since we are a subscription company, we don’t really do discounts, but did a free travel kit option - in the end, we landed on budget for November in total, with no massive push apart from emails. So essentially revenue just shifted from over the month to those 3-4 days.

76% of our revenue came from already engaged customers, which is 15 p.p. higher than normal, ao it obviously pushed a few people over the line to feel comfortable buying.

For us, the goal is basically to acquire customers that are willing to pay full price year round, since they don’t get any results with a one-time purchase.

Conversion rate 4x’ed during black friday, but was not worse in rwst of November than average. CPM’s were just much, much higher.

We use revenue @Napala - Habitual and as @Gaia Tonanzi says it is highly dependent on geo

we are in general (multi-location warehouses, multi-geographies) around 12% - 14% depending on if you include freight forward

Okay, got it. As a retailer, I can imagine margins are quite different. We spend +600k eur across meta / google monthly, so that is also why we have a higher cac.

The “issue” with google ads is that it is not really scalable in the same way as meta, as it is search volume dependent.

Do you know your LTV? Then 80 eur might not be that much, if you look at 1-year or 2-yesr customer value. I would be geniunly surprised if you could acquire customers for much less than that on meta, so it is a long term bet always.

Ps. we usually provide our retailers with pretty good margins - happy to connect you to our Retail sales guy 😉

We mainly look at blended CAC, not channel specific CPA, as customers have so many touch-points and we do subscription - and we are quite higher than the 80 eur you mention

@Clay Wertheimer (Ruggable) we are multi-market with only a central team (no market managers). For context, we do around 11-12m eur this year, with largest market being 30% of revenue. From my experience, I have never seen a country manager structure work well in e-com for brands sub-100m eur. Would be curious to hear your thoughts - what are the exact tasks that are needed locally?
