I'm trying to benchmark fulfilment costs as a % of either revenue or COGS - any ideas?

I think it would depend on where you’re based? UK shipping is a lot cheaper than within US or EU for example.

We use revenue @Napala - Habitual and as @Gaia Tonanzi says it is highly dependent on geo
we are in general (multi-location warehouses, multi-geographies) around 12% - 14% depending on if you include freight forward

Is the goal to score sales profitability or operational efficiency?

Revenue typically the choice in ecom from what I’ve seen

It is also depends on what you are selling. If you sell high-end jewelery, the fulfilment to CGS or revenue will be low. If you sell bananas, it will be high.
